Managing Finance complexity in a three-way merger on D365

How to lead a corporate merger on Dynamics 365 F&O ensuring administrative continuity, clean data and on-time go-live in a highly complex international project.

In the industrial air conditioning and refrigeration sector, the moment when three companies become one is already a critical event in itself. When this coincides with the implementation of a new ERP on an international scale, the risk of operational paralysis becomes concrete and immediate. Rigid deadlines, teams spread across different locations, accounting data coming from three incompatible legacy systems: the real goal was not to “switch on the system”, but to ensure that from day one the Finance department could collect, pay and invoice without interruptions, without errors, without chaos.

Merging three accounting histories into a single system. Without stopping the business.
The project hid pitfalls that a superficial reading of the scope would not have revealed. Four issues in particular risked compromising the entire start-up:

  • Timelines incompatible with the real complexity. Management had set tight deadlines. The time available was insufficient to test and implement every system feature in its entirety; every hour had to be invested with surgical precision.
  • Heterogeneous teams to align. The Finance users operated across different locations, with different backgrounds and procedural habits built around now-obsolete software. Standardizing the processes was first of all a human and organizational challenge, then a technical one.
  • High-risk data migration. Three databases to unify meant potential duplicate master records, overlapping open items and accounting balances at risk. An error at this stage would have had direct consequences on cash flows and tax obligations.
  • Complex international coordination. The core of the project was managed in another European country, with technical hubs in Asia (Singapore and Japan). Any misunderstanding between the Italian Finance team and the international consultants could translate into operational blocks that were difficult to recover from.

Oversight, priorities and pragmatism. People first, then features.
Taking the lead of the Finance stream for Italian localization, the work developed on two parallel levels, technical and organizational, with a clear strategy from day one: separate what was essential for go-live from everything else.

On the technical front, all the Finance processes essential for Italian localization on D365 F&O were configured and validated: accounts receivable, accounts payable, collections and payments management, electronic invoicing, periodic reporting and local tax compliance.

On the data front, rigorous work of data cleansing and remediation was carried out: unification of the import templates, elimination of duplicates among the three pre-existing master data sets, reconciliation of open items. A fundamental operation to ensure that the opening balances in the new system were reliable from Day-1.

On the organizational front, a targeted training plan was structured, not on the abstract features of the system, but on the real workflows that people would have to perform every day. An approach designed to reduce change anxiety and accelerate operational autonomy.

The activities not critical for the start-up were organized into a structured post go-live backlog, with gradual releases and continuous support in the following months, transforming the post-launch phase from a grey area into an overseen roadmap.
